Then they wonder why a good month leaves them with no money.

The formula that works is not complicated. Getting the inputs right is where it goes wrong.

The wholesale pricing formula

materials + labour + overhead = breakeven
breakeven × 2 (or 2.5) = wholesale price
wholesale price × 2 = recommended retail price

That is the whole thing. Everything below is about calculating each input honestly, because that is the part people get wrong.

Working out each input

Materials — per unit, not per batch

Every raw material that goes into one finished item. If you make beaded necklaces, that is the beads, the thread, the clasp, the conditioner, the packaging, the swing tag. Not “roughly what a batch costs” — the actual per-unit figure.

If you work with a manufacturer, get their minimums, price breaks and lead times in writing before you price anything. A price break at 500 units changes your maths completely, and you cannot plan around a number you half-remember from a call.

Labour — including your own

Direct production time only. If someone is paid $20 an hour and assembles one bracelet an hour, labour is $20 per bracelet.

The mistake here is founders costing their own time at zero, or at some apologetic rate below what they would pay an employee. Your time is the most expensive input in the business. Cost it at what you would have to pay someone to replace you, because eventually you will.

Overhead — the one everyone forgets

Everything indirect: rent, utilities, equipment, insurance, software, advertising, admin salaries, platform fees. Anything you pay whether or not you make a single unit.

To get a per-unit figure, add up a month of indirect costs and divide by units produced that month. $10,000 of overhead across 1,000 necklaces is $10 per necklace — before a single bead.

Recalculate this when volume changes. Overhead per unit falls as you make more, and rises sharply in a quiet month.

A worked example

Materials

$12

Labour (1 hr @ $20)

$20

Overhead per unit

$10

Breakeven

$42

Wholesale price (× 2)

$84

Recommended retail (× 2)

$168

At $84 wholesale on $42 of cost, you are running a 100% markup and a 50% gross margin. Those are the same transaction described two ways, and confusing them is the single most common pricing error — so it is worth being precise about.

Markup and margin are not the same number

Markup is measured against your cost:

(price − cost) ÷ cost
→ ($84 − $42) ÷ $42 = 100%

Margin is measured against your price:

(price − cost) ÷ price
→ ($84 − $42) ÷ $84 = 50%

Same money, two figures. If a buyer asks what margin they will make and you quote them a markup, you have just overstated their return by a factor of two — and they will notice.

Rough conversions worth memorising: a 50% markup is a 33% margin. A 100% markup is a 50% margin. A 150% markup is a 60% margin.

Keystone pricing, and why retail doubles it

Doubling the wholesale price to reach retail is keystone pricing, and it is the default expectation across most physical retail. When a buyer asks for your wholesale price, they are mentally doubling it to see whether the resulting shelf price is credible for your category.

This is not the retailer taking advantage. They carry rent, staff, shrinkage, unsold stock and the cost of introducing your brand to people who have never heard of it. Fifty per cent gross margin is not fifty per cent profit for them either.

Two consequences worth planning for:

Work backwards from the shelf. If the market will bear $168 for your product, your wholesale ceiling is about $84 and your breakeven has to sit near $42. If it doesn’t, the problem is upstream in your costs, not in your pricing.

Set your own direct-to-consumer price at RRP, not at wholesale. Undercutting your stockists on your own site is the fastest way to lose them.

Some categories run above keystone — a 2.2× to 2.5× multiplier is common in apparel and jewellery, where markdowns are expected later in the season. Ask buyers in your category what they work to.

MSRP, RRP and MAP

MSRP — Manufacturer’s Suggested Retail Price. What you think it should sell for. A suggestion.

RRP — Recommended Retail Price. The same thing, in the UK, Australia and Canada.

MAP — Minimum Advertised Price. A policy setting the lowest price a stockist may advertise, as distinct from what they may sell for.

MAP is the one most small brands have never heard of, and it is the one that protects you. Without it, one stockist discounting heavily online drags the perceived value of your whole range down and makes every other retailer’s margin look unattractive. If you are selling to more than a handful of accounts, put a MAP policy in your wholesale terms.

Retail pricing strategies worth knowing

Competitive pricing — set against what others charge. Pricing below only works if you have genuinely lower acquisition costs; otherwise you are funding the discount out of your own margin.

Prestige pricing — deliberately above the market, justified by exclusivity, service or provenance. Requires something real to point at.

Multiple pricing — three for $10. Effective for clearing stock and lifting basket size, corrosive if it becomes the default.

MSRP pricing — follow the suggested price. Avoids price wars, gives up any competitive edge on price.

Five mistakes that cost real money

Costing your own labour at zero. The business looks profitable until you try to hire.

Leaving overhead out. Rent and software don’t stop when sales do.

Quoting markup as margin. Overstates a buyer’s return by roughly double.

Cutting price instead of cost. If your number doesn’t work at keystone, source differently or reduce production time — dropping the price just moves the loss to you.

Never revisiting it. Material costs, shipping and overheads all move. Reprice at least annually, and always before a new season’s line sheet goes out.

Putting the numbers in front of buyers

Once your prices are settled, buyers need to see both figures — wholesale and RRP — on the same document, so they can check their margin without a calculator. Our free price list template and line sheet templates both have a place for each, and the wholesale contract template is where your MAP policy and payment terms belong.

If your products already live in Shopify, BigCommerce, WooCommerce, Wix or Ecwid, Foldsquare pulls wholesale and retail prices through from your store data, so a price change updates the sheet rather than requiring a reprint.

General guidance, not accounting advice.
